Good automation removes handoffs, not people

Good automation does not remove people from a process. It removes the places where information is carried unnecessarily from one person to the next.

That sounds similar, but in practice it is a decisive difference.

A typical example: an inquiry comes in through a form. Someone reads it, copies the contact details into the CRM, informs another person by email, and then creates a task. None of these handoffs improves the inquiry. They only move data between systems.

That is exactly where automation pays off:

• The inquiry is taken over in structured form.
• The matching contact is created or updated in the CRM.
• Ownership and the next task are created by clear rules.
• The team gets the context where it already works.

People stay in the process at the points where judgment is needed: Is the inquiry relevant? Which reply fits? Is there an exception that no rule can cover?

Automations become difficult when they make not only handoffs but also decisions invisible. Then a process runs faster, but nobody knows anymore why something happened or who needs to intervene.

That is why useful automation does not start with the question “What can we automate?” The better question is:

Where is information handed on today without a real decision being made?

Those places are often the best starting point. They are recurring, measurable, and comparatively low-risk. Only once that foundation works reliably is the next step worth it — for example an AI agent that acts within clear boundaries.

What to take away

Automation is not good when as few people as possible are involved. It is good when people can use their time for decisions instead of moving data between systems.
